SPA平台的发展
全球市场对Volvo汽车不断增长的需求，以及即将在SPA平台上诞生的车型，都将对公司Toslanda工厂的未来产生巨大的影响。Michael Nash调查报道。因为他们通常会雇佣数千人，大众市场汽车生产工厂会对当地以及全国的经济都产生巨大的影响。但是说整个城市都机器以来单一汽车制造商以及工厂却不能算是普通事情了。瑞典第二大城市，哥德堡位于该国西南部，靠近卡特加特海峡。这城市是所有北欧国家里最大的港口，每年有来自全球140个地点的11,000艘船会经停这个港口。这就使哥德堡成为汽车制造商向全球出口汽车的理想地点。Volvo汽车公司（中国吉利控股）是哥德堡最大的雇主，在城外的托斯兰达工厂拥有大约6,500名员工。制造商对带地区的影响在抵达哥德堡机场的一刻就会马上请出。乘客迎面看到的就是墙上的标语，以及展示台上闪闪发光的新车型，外面街道上到处是Volvo汽车，而城市里散落着公司推出的最新车型宣传。哥德堡港口货运部副总裁Claes Sundmark说，“Volvo公司对城市的影响巨大。加上沃尔沃集团和沃尔沃汽车员工数量巨大，不仅对行业产生连带效应，而且对服务部门也产生了巨大影响。就哥德波港口而言，沃尔沃庞大的业务就是出入港口船只中比例最大的一个动因。沃尔沃公司对我们欧洲内部灌装货运也具有重大影响。两个汗液在过去的几年里表现都很好，很大部分是依赖沃尔沃汽车最新车型的成功。” 沃尔沃每年通过哥德堡港口从瑞典出口数千辆汽车美好的一天2018年第一季度里，沃尔沃汽车公司在欧洲的汽车销量增长了5.7%，在中国的销量增长23.3%，在美国的销量增长了49%。XC60是公司在全球最畅销的车型，交付量为38,241辆。沃尔沃汽车托斯兰达工厂副总裁Magnus Nilsson描述了需求增长对工厂的影响：“我们过去一年制造大约200,000辆汽车，2017年我们制造了大约234,000辆汽车。但是现在我们打算制造更多的汽车。我们刚刚就实现了重大突破，24小时里制造了1,300多辆汽车。”在负责托斯兰达工厂之前，Nilsson担任沃尔沃瑞典沃洛夫斯特伦工厂车体组件部门经理，还曾在比利时根特工厂担任汽车车体修理厂经理。他认为，产量增长的速度是其他公司工厂所无法达到的。他说，“我们投入大量的人力付出大量的努力实现这个目标，现在是时候品尝胜利果实了。”为了提高产量需要进行很多准备。Nilsson解释说，首先就是喷漆厂。他承认说，“我们的喷漆厂原来安装的时候大三每个小时完成35件，可是任务提升到50的时候，就变成巨大的挑战了。现在我们正在冲击60。为了实现这个目标，我们进行了很多技术重建，比如教官面漆机器人，增加烤炉的长度，优化整个喷漆车间滑道的倾斜度。但是这些都是来源于分类的发展，以及操作员和管理人员之间的团队合作。”新的汽车车体修理厂建于2014年，包括“大约300个机器人，以及各种与产品构架相关的设备。”第二代XC90汽车是基于SPA平台生产的首款沃尔沃汽车。SPA模块化平台适用于公司产品系列中所有汽车，目前用于生产第二代XC60汽车，S90和V90车型，而且很快将用于生产第二代V60和Polestar1汽车。托斯兰达目前只在这个平台上生产汽车，这个平台可以使工厂在很多方面提高效率 — 也就是从装配到物流的各个方面。Nilsson透露，“汽车车体修理厂和喷漆车间都或多或少要在周六和周日工作，才能跟上汽车最后装配的速度。今年，如果不是达到相同数量的装配，汽车车体修理厂和喷漆车间都没有额外加班工作，但是我们希望工厂的生产更加精益。”新的工作方法但是如果没有向汽车车体修理厂和喷漆车间增加投资，生产量就没有无法提高。Nilsson解释说，“我们之所以能够提高产量，多亏了工人们采用了新的工作方法。当我们谈论减少循环时间及提高技术效率的时候，我们总是立刻想到机器人。但是我个人认为，软组织更加重要 — 与人们一同合作，让他们加入进来。此外，这些人进入车间就会清楚地明白是什么情况。我们肯定他们工作不仅仅是因为经理让他们这么做 — 我们想要他们动员起来，讨论解决事情的最佳方案，因为这种投入至关重要。在一些国家的公司里，多少都是经理说了算，但这里并不是这种情况。”Nilsson描述了他的日常工作，一天中他要与各种管理人员和操作员开会。在了解了汽车车体修理厂、喷漆车间、最后装配及物流部门最后12小时的情况之后，他会召开会议，审议工厂在过去24小时里的状况。“我们每年8.35的时候都会开会，重点关注安全、质量和交货。很多后勤人员以及财务和人力资源的员工都会参加会议。这个非常重要，因为这意味着每个人都进入了角色 — 这些部门是我们成功和关键。之后他们将以更加积极地热情工作，我们也会积极回应。”尽管最新机器人和制造设备可以帮助工厂提高效率，但是Nilsson认为沃尔沃从中获得的裨益绝对无人能及。他认为，“那是因为如果你去看看中国、北美或欧洲的任何一家汽车厂，不管是哪家制造商，结束方案都大同小异。工厂使用大量了埃森曼（Eisenmann）或杜尔公司（Dürr）生产的ABB机器人和喷漆设备。因此这就像是第一方程式比赛，我们要把这些技术的应用提高到最高水平。”因此Nilsson相信，托斯兰达的成功在于工人们，就是要保证他们的效率和生产力，而且不同部门的所有员工要一起努力。他说，“我还认为，缩小操作员和工厂管理人员之间的距离非常关键。每个人都要很放心地与我或者管理团队的其他人探讨，审查工作步骤和流程。”火光四射的变化尽管喷漆车间进行的修缮，安装新的汽车车体修理厂可以提高公认的效率，但Nilsson表示托斯兰达工厂在过去的几年里并没有发生巨大的变化。这是由于工厂一直都生产很多的汽车，同时还要调整，只在SPA平台上生产汽车。沃尔沃汽车工业战略高级总监Ulf Nordelöf提供了更多的信息。他回忆说，“在三四年的时间里，我们的生产从三个平台上转变到只使用一个平台，同时还推出了5款新车型，其中不包括V60。我们有勇气完成书本上没有告知的事情 — 改变流程，改变产品，更重要的是提高产量。这是托斯兰达工厂区别于其他制造商工厂以及我们集团其他工厂的特点。”引进新车型之后， Nordelöf认为托斯兰达在过去几年“不断推出新车型”。加上产量提高，这就以为这没有过长的停工期可供经理和工厂管理人员进行大的调整。他强调说，“我们在推出新车型的时候，没有什么停工微调的机会。”但是沃尔沃刚刚承诺，要从2019年开始对所有车型进行电气化，托斯兰达工厂可能也要进行大的改动。走出生产线的汽车中，有十分一的汽车是插电式混合动力汽车，但是Nilsson希望生产更多的沃尔沃电动车系列。在2017年7月，沃尔沃宣布要在2019年之前实行“全部电气化”计划，即在所有车型上都实现一定程度上的电气化。除了每年提供轻度混合动力汽车，制造商表示会在2019年至2021年期间推出5款纯电动汽车。无数的市场调查报告预测，在不就的将来电动车的需求会出现明显提高。据咨询公司AlixPartners称，到2030年，电动车和插电式混合动力汽车的比率会达到三分之二。这可能对托斯兰达这样的工厂产生巨大的影响。AlixPartners公司总监Nick Parker鄙视，“如果你想一想内燃机以及变速器的装配时间，每台装配时间大约是6个小时。随着我们不断走向混合动力时代，这个时间会增加到9个小时。这意味着在短期内，工厂的生产力需要提高才能满足完成生产目标。”“随着我们走向电动车，我们希望电池组和电动机的装配时间能达到4个小时。这对我们工厂目前的情况具有重大影响。我认为总体来讲，到2030年为止，人力操作时间要增加25%，才能保证混合动力化的中期目标。” 托斯兰达安装了新的机器人协助制造XC90等汽车良莠不齐沃尔沃公司的Nilsson认为，有些制造流程这些年都一成不变，现在需要做些改变了，比如电焊工艺。“随着电气化趋势的增强，我们需要区别纯电动汽车和混合动力汽车，以及内燃机。这就需要我们拿出更多的汽车变体，也需要我们以不同的方式完成汽车焊接。这要意味着我们要在汽车车体修理厂创造不同的机构。”随着采用多种材料汽车设计，喷漆车间里的困难也在增加。很多制造商都在想方设法减少汽车重量，提高效率，以及电动车的车程，以抵消电池重量。很多制造商投向铝材轻质方案。Nilsson阐明，“铝材与钢材相比在性能上有很大不同，因此需要缓慢加热缓慢冷却，否则就会出现偏差。而且，混合材料设就需要我们掌握不同的接合方法，包括焊接和粘合剂等。”展望未来，Nilsson认为托斯兰达工厂需要提高灵活性，才能解决突如其来的市场变化。对电气化发展，他对欧洲柴油机汽车销量下滑进行预测说，“我们已经看到柴油机汽车的需求突然下滑，其他类型的汽车也可能会出现这种现象。我们需要更加开放而灵活的方式满足市场需求，今天看来对的事情将来不一定还是对的。这对高投资汽车制造公司会产生巨大影响，因为行业重点可能放弃混合动力，但是明天，柴油机的前景可能就会发生变化。我们要努力侧准工厂将来发展的方向，但是这些都在发生变化。”除了变得更加灵活之外，他还要在托斯兰达工厂创造更加高效的发展：“在SPA平台上生产汽车和创造搞生产记录方面，我们已经投入了太多的努力和艰辛。现在我们要把重点放在稳定发展上，是时候提高效率了。我们要使用更多的资源来提高效率，而且现在要擦亮眼睛，学习新的工艺，并完成更高目标。”
